A promoter asked us last week what he would actually receive if he said yes to “AI consulting”. A fair question. Here is the document, with the numbers changed.
The visit
One day. The morning with him and his CA. The afternoon on the floor with the stores in-charge, the boiler engineer, the dispatch clerk. We photographed 23 places where a number is created by hand: registers, slips, WhatsApp groups, a whiteboard.
The roadmap
Ten working days later, eleven pages. One per candidate agent. Each page has the same seven lines:
| Line | Example |
|---|---|
| Reads | Tally vouchers, stores register (photo), weighbridge slips (WhatsApp group) |
| Does | Matches intake to issue to output per batch; flags variance over 1.5% |
| Lands | 9 am message to promoter; shift-end message to plant head |
| Saves | ₹14 lakh/yr at 0.5% recovered loss on ₹28 Cr of raw material. Measured: monthly variance |
| Costs | Implementation fee and monthly maintenance, in rupees |
| Live by | 30 days from signing |
| Rank | Saving per month of effort: 3rd of 11 |
Then one page that ranks all eleven, and recommends three. For this plant: the daily brief (because it makes the data legible), batch costing (because it finds the batches losing money), and freight tendering (because it pays fastest).
The chatbot the vendor had proposed was ranked ninth.
The decision
One page. What runs, by when, what it saves, what it costs. He signed it on day 14. Agent one went live on day 41.
You own the roadmap whether you sign or not. It names every source and every agent clearly enough that any competent team could build from it. We would prefer that team be us, because we are the ones who will be answering for it every Monday.
